The problem with most corporate AI training
The typical corporate AI training initiative looks like this: someone in L&D finds a course on Coursera or LinkedIn Learning, buys enterprise licenses, sends an email, and reports completion rates six weeks later.
Completion rates are always decent. Capability change is almost always zero.
The format is the problem. Passive video courses teach awareness, not skill. They're the equivalent of watching cooking shows and believing you've learned to cook. You understand what's happening, but when you stand in front of a stove, nothing has changed.
According to BCG's 2024 research on generative AI adoption, organisations that focus on practical application see significantly higher returns on AI training investment than those focused on awareness alone. The difference isn't subtle. It's the gap between teams that use AI every day and teams that attended a workshop once and forgot about it.

Step 1: Assess where your team actually stands
Before you buy anything, understand what you're working with. Most teams fall into one of four buckets.
AI-unaware. They haven't used AI tools in any meaningful way. They may have tried ChatGPT for personal tasks but haven't connected it to their work. This is more common than people admit, especially in operations, finance, and HR functions.
AI-curious. They've experimented. Maybe they use AI to draft emails or summarise documents. They see the potential but haven't built anything with it. They want to learn but don't know where to start.
AI-using. They use AI tools regularly for specific tasks. But they're using off-the-shelf products, not building custom solutions. They can write decent prompts but haven't built a dashboard, an automation, or an internal tool.
AI-building. They can take a business problem and produce a working tool using AI. This is the target state. In most organisations, fewer than 5% of non-technical staff are here today.
The assessment doesn't need to be complicated. A short survey with practical questions works. Not "rate your AI knowledge on a scale of 1-5" but "have you built a working tool using AI that someone else on your team uses?" The answers will tell you where to focus.
Step 2: Choose the right format
Format matters more than content. The same material delivered as a video lecture versus a hands-on workshop produces wildly different outcomes.
What doesn't work
Self-serve video libraries. Fine for awareness. Useless for skill building. Completion rates tell you nothing about capability. The team member who watched all 40 videos is no more capable than the one who watched three, unless they built something along the way.
One-day workshops. Better than videos, but the learning decays within a week unless there's follow-up. A single workshop is an introduction, not training. It's a movie trailer for a movie that never gets made.
Generic courses not tailored to your business. If the examples are about "a hypothetical retail company" and your team works in consulting, the translation gap is too large. People don't learn by analogy. They learn by doing their own work, with their own data, solving their own problems.
What works
Instructor-led cohorts over 4-6 weeks. Long enough to build real skills. Short enough to maintain momentum. Weekly sessions where people build, get feedback, and come back the next week having applied what they learned.
Custom projects using your team's actual work. Not sample datasets. Not hypothetical scenarios. Your team's real data, real workflows, and real pain points. When someone builds a tool that their manager can actually use, the learning sticks in a way no quiz can replicate.
Small cohorts with direct access to an instructor. Questions in AI building are often specific and contextual. "Why isn't this working with my spreadsheet format?" can't be answered by a pre-recorded FAQ. It needs a person who can look at the problem and help in real time.

This is where most initiatives fall apart. The training happens in a bubble. Then people go back to their desks and nothing changes.
The fix is to design training around workflows that already exist in your organisation. Don't teach "how to build a dashboard" in the abstract. Teach "how to build the weekly sales dashboard that Sarah currently spends four hours assembling manually."
Here's a practical approach for connecting training to workflows:
- Identify the top 5-10 recurring tasks on each team that are manual, repetitive, and time-consuming. These are your training project candidates. Talk to team leads. Ask: "What does your team spend time on that feels like it should be automated?"
- Pick 2-3 per team member as training projects. Start with the simplest one. Build confidence before tackling complexity.
- Set a deployment target. Not "complete the module." Deploy a working tool. The goal isn't learning. The goal is a tool that someone on the team uses next week.
- Build in show-and-tell. Have team members demo what they built to each other. This does two things: it creates accountability, and it shows the team what's possible. When someone sees a colleague automate a four-hour process, the next question is always "can you teach me how you did that?"
The LinkedIn Workplace Learning Report 2024 found that employees are far more likely to apply skills from training when the learning connects directly to projects they're already responsible for. This isn't surprising. But it's still the exception in how most corporate training is delivered.
Step 4: Measure what matters
The default metrics for corporate training are completion rates and satisfaction scores. Both are nearly useless for measuring whether AI upskilling actually worked.
Here's what to measure instead.
Tools deployed
How many working tools did team members build and deploy during and after training? This is the single best indicator of whether the program produced real capability. A number greater than zero per participant means the training worked. A number greater than two means it worked well.
Time recaptured
Every tool that automates a manual process saves time. Track it. When a team member builds an automation that saves three hours per week, that's 150 hours per year. At loaded cost, the maths usually makes the training pay for itself within the first quarter.
Capability spread
Watch for the multiplier effect. When one person on a team learns to build with AI, others notice. Track how many people start building who weren't in the original training cohort. In our experience, every person trained produces 1-2 additional builders through informal knowledge transfer within six months.
Reduced engineering dependency
How many requests that would have gone to the engineering or IT team are now handled by business teams directly? This frees up technical resources for work that actually requires engineers and reduces the backlog that frustrates everyone.
Common mistakes to avoid
Training too many people at once. Start with a small cohort of 8-15 people. Choose people who are motivated, have clear problems to solve, and whose managers support the initiative. Early wins from a small group create demand for the next cohort. Trying to train 200 people at once with a generic course creates apathy.
Choosing the cheapest option. Per-seat licensing for a video library is cheap. It's also a line item that produces zero return. A properly structured instructor-led program costs more per person and delivers more value per dollar. Compare on outcomes, not on price per seat.

Measuring the wrong things. If your success metric is "90% completion rate," you'll optimise for course completion, which means making the course easier and shorter. Optimise for tools deployed. That changes everything about how you select and structure the training.
What the timeline looks like
A realistic timeline for an AI upskilling initiative, from decision to deployed tools:
Weeks 1-2: Assessment and planning. Survey the team, identify project candidates, select participants, and brief leadership.
Weeks 3-8: Training. Six weeks of instructor-led sessions with custom projects. Each week produces a working output. By week 4, most participants have deployed at least one tool their team is actively using.
Weeks 9-12: Reinforcement. Follow-up check-ins, additional project support, and measuring initial outcomes. This is when the multiplier effect starts. Colleagues see the tools, ask questions, and want to learn.
Month 4+: Scale. Launch cohort two using what you learned from cohort one. Internal champions from the first cohort often become mentors for the second.
